Context and challenges

This client is a leading pharmaceutical company in the life sciences sector. It was confronted by two challenges in its operational production units.

  • Challenge 1: integrate a new production line while limiting the impact on the organisation of the existing unit.
  • Challenge 2: eliminate the abiding sentiment of increased workload at the 2nd unit of production.

The pharmaceutical company therefore required an exhaustive analysis of its tasks and the associated completion times, along with definitions of the size and set-up of each production unit.

This client chose Assystem to analyse its current set-up and to propose new organisational models with opportunities for optimisation. This mission was conducted through a partnership with a specialist in production organisation for biotechnology companies.

Missions

  • Conduct analyses of current organisational structures by studying customer documentation and interviewing representative personnel from the various functions, from operators through to site management, focusing on strategic areas (management levels, distribution of tasks, decision-making and planning flows)
  • Hold workshops for staff members using the collected data
  • Identify medium-term and long-term opportunities for optimisation (e.g. introduction of disposable devices) and incorporation of changes expected over the next three years (arrival of new production line, introduction of electronic batch files, etc.)
  • Propose organisational set-ups for each unit
  • For challenge 2: propose an optimised task management tool for the unit

Results

  • Challenge 1: A well-founded proposal specifying the number of employees required for the introduction of a new production line, and proposal of an intermediate organisation.
  • Challenge 2: Demonstration showing that there is no increased workload, revealing organisational problems and a lack of training.
  • Proposal of an optimised task management tool at the unit to prevent the sense of increasing workload.
